I agree with Eric ,Also there is a vent on the transmission, if the trans was overfilled by over 2 1/2 quarts it would have leaked out the vent ,you would have noticed a leak.

Is the ck engine light on ? You can always take it to Autozone and get it scaned,Your on the right track,If it wont shift it should throw a code.The trans has to be removed to fix the front leak,The front pump should be removed ,change the pump bushing,front seal,pump o-ring and inspect the torque hub.

I would put the old ECM back in, and replace the solenoid shift pack in the transmission get a new one from Ford

I would’nt change the trans oil ,It won’t help the problem and may make it worse. The problem maybe a hard lip seal in the clutch drum thats why when its warms up its better.Also check the TV cable adjustment.

You can use your old speedo assy just unbolt the 2 10mm bolts on the speedo housing and switch them out.That transmission is called a 125C it has one TCC switch,The internal wiring maybe different from 95 to 99 you can remove the back cover and switch the wiring out.No 3rd gear ,maybe the TV cable is bad or out of adjustment.The 125C is a Gov controlled transmission so even if the speedo wasen’t working you should have 3rd gear.

The pilot bearing maybe stuck on the input shaft of transmission creating this problem.Unbolt the trans from the bellhousing,the try working it out with a couple of pry bars.
